Before changing anything, I work out what is really going on.
I start with the organisation chart to understand the shape of the agency. Then I look beyond it at the work, the numbers and what people experience every day.

What work is coming in? Who is doing it? What is billable? Where is money being lost?

The people closest to the work usually know where it gets stuck and why.

Each team understands one part of the picture, but nobody has a reliable view of the whole agency.
Bringing these signals together allows leaders to act earlier, make better staffing decisions, control freelance costs and understand the effect of those decisions on delivery and margin.
Commercial data can show where a problem exists, but it rarely tells the whole story. I combine the numbers with the experience of the people doing the work before deciding what needs to change.
